Context
A training business moving from in-person sessions to video courses, with traffic arriving in waves.

Key decisions
Two teams, no blocking
Five people split into an AI group and a full-stack group, with contracts between them so neither waited on the other.
Outcome
Launched and run in production, on infrastructure sized for traffic that arrives in waves.
